Where the system breaks down -------------------------------------------------------------------- In 2022, we conducted a kitchen-table study with growers, grocers, and wholesalers, to understand where the local food system was breaking down in practice, not just in theory. In 2024, we advanced that work through the Living Grocer pilot, a commercial indoor farm with direct community access. The pilot let us test assumptions in a live environment, engage directly with customers, grocers, growers, and producers, and more clearly identify the obstacles limiting local food supply. Two conclusions emerged. First, the capacity for local food already exists. The growers, buyers, suppliers, and community partners are there. Second, the visible infrastructure gaps, production coordination, market access, delivery, traceability, standardization, and consistent fulfilment, are not the root cause. They are symptoms of a deeper system problem. The issue is not simply that local food is unavailable. It is that the local food system lacks a connected operating model, one that reflects the needs, constraints, and expectations of each contributor. That finding changed how we viewed the regional supply chain. 2. A modern local food network -------------------------------------------------------------------- Our research showed that the local food system is still rooted in a traditional, proudly independent network. Growers, producers, grocers, restaurants, markets, suppliers, and community organizations each play a distinct role. They value independence, direct relationships, product identity, trust, and local accountability. The challenge is that the broader food supply chain has evolved around the needs of large commercial farms, national distributors, and centralized grocers. Those systems benefit from scale, automation, logistics infrastructure, ordering standards, and market visibility. Local food has often been left without those same efficiencies. At the same time, many existing solutions do not reflect the values or operating realities of local food participants. They may improve efficiency, but often by pushing local contributors toward models that reduce independence, weaken identity, or add new administrative burden. GreenReach was developed to close that gap: to bring modern coordination, automation, and market access to local food systems while preserving the independence, trust, and accountability that make local food valuable in the first place. 3. Farm operations / Light Engine -------------------------------------------------------------------- GreenReach began development at the production level, because reliable local supply starts with reliable farm operations. To support that work, we built Light Engine, an operating system for indoor growing environments. Light Engine is designed to simplify the full production workflow, from crop planning and seeding through harvest, inventory, sales, and traceability. The system accounts for the key inputs required to operate a farm, including nutrients, growing media, packaging, labour activity, crop timing, inventory, and lot records. It also connects farm operations to supplier access, payment processing, point-of-sale systems, and A-I supported decision tools. The purpose is not to make growers manage more software. The purpose is to reduce administrative burden. A grower should not need to understand the complexity of the system running in the background. They should be able to complete key tasks through simple actions. Record a seeding, update a tray, confirm a harvest, create a lot, update inventory, or complete a sale. Light Engine creates the production foundation for the wider GreenReach platform. By simplifying farm operations and connecting production data to sales, logistics, traceability, and research, it turns local food production into reliable, usable, and actionable supply. 4. Market access -------------------------------------------------------------------- Today, it is often easier for a grocery buyer to order produce from California than from a farm down the road. The reason is not quality or commitment. It is infrastructure. Local supply often lacks the inventory transparency, consistent volume, standardized ordering, and reliable fulfilment that grocery buyers need. A larger order that could be filled by several small farms together is often treated as unrealistic, because there is no simple system to coordinate it. The concerns raised by large grocers are real. They need live inventory, consistent quality, clear pricing, simple ordering, reliable fulfilment, and traceability. However, our research also showed that the strongest path forward is not necessarily through large national grocers. It is through local, independent grocers who share common values with food producers, engage directly with their communities, and already represent the local food system. GreenReach was built to support that relationship. The platform brings live inventory, point of sale, online sales, wholesale tools, pricing support, traceability, and fulfilment into one coordinated workflow. That makes local food easier to list, price, source, sell, and buy, across both direct and wholesale channels. 5. Fulfilment & logistics -------------------------------------------------------------------- Local food systems do not fail only at production. They often fail at fulfilment, standardization, and delivery. Our research showed that buyers need more than available product. They need clear order entry, reliable quantities, consistent packaging, delivery scheduling, invoicing, traceability, and confidence that the product will arrive as expected. GreenReach treats logistics as core infrastructure. The platform supports automated ordering, delivery scheduling, invoicing, optimized local routes, and coordinated movement from harvest to pickup or drop-off. It also supports large-order coordination across multiple smaller farms, allowing local supply to be combined without losing each farm's identity or traceability. This was a key design requirement. Reliable local procurement depends on consistent fulfilment, not only on what is grown. By building the farm operation system first, GreenReach can connect production, inventory, sales, fulfilment, delivery, and traceability in one workflow. That connection allows the value chain to operate as a coordinated local system, instead of a series of disconnected transactions. 6. Traceability & research -------------------------------------------------------------------- GreenReach also reduces the administrative burden that comes with traceability and reporting. Its workflow links sales to live inventory and creates traceable records from harvest to customer, while telemetry logs build a defensible operational record for buyers, auditors, insurers, and researchers. Beyond compliance, it supports research directly. Structured datasets, export tools, E-L-N style workflows, and research workspaces for institutions and universities. Everyday farm activity becomes usable evidence, instead of isolated records. 7. Market intelligence -------------------------------------------------------------------- GreenReach also addresses the decision gap growers face when planting for uncertain demand. The platform provides inventory forecasts, farm and regional crop trends, A-I assisted price checks, and monitoring of national and international pricing signals. In practice, local growers can make better planting, pricing, and harvest decisions from current market data, not delayed or anecdotal signals. It gives the buy-local conversation a stronger operational basis, grounded in live, actionable data. 8. Learning across the network -------------------------------------------------------------------- The system is designed to improve as it is used. GreenReach pairs an assistant focused on day-to-day growing, a research partner for multi-site comparison, and a network-level intelligence layer that watches cross-farm performance, yield drift, pricing drift, and market conditions. It is not a static toolset. It learns from operations, compares outcomes, and feeds those lessons back into better defaults, better planning, and stronger coordination over time. 9. Closing the farm-to-table loop -------------------------------------------------------------------- Together, these functions close the farm-to-table loop. Crop plans become production records. Production becomes inventory. Inventory becomes visible to buyers. Orders move into fulfilment and delivery. Sales create traceability and reporting. Those records feed research, market intelligence, and better planning for the next cycle. GreenReach connects activities that were always separate into one operating model, so local food moves reliably from farm, to buyer, to community. 10. The core message -------------------------------------------------------------------- GreenReach is not simply a technology developer. GreenReach is a local food system in practice. It is a research-led, pilot-tested infrastructure response, built from our own work with growers, grocers, wholesalers, community users, and academic partners. The platform was developed to address the barriers we identified directly: operational complexity, limited market access, inconsistent fulfilment, fragmented traceability, and the lack of usable data across the local food network. Its purpose is to lower operational barriers, strengthen local market access, improve traceability and evidence, and make local food systems more coordinated, more reliable, and more scalable, without forcing local contributors to give up their independence, identity, or way of working.
